I've built dashboards. Power BI, Streamlit, custom web apps — production visibility tools that show OEE by line, downtime Pareto charts, shift comparisons, real-time throughput. They looked great in the demo. Leadership loved them in the monthly review.
And within 3 months, nobody was opening them.
This happens everywhere. A plant invests in analytics — whether it's a commercial platform or a custom build — and for a few weeks the data is on everyone's screen. Then reality sets in. The dashboard shows you what's happening, but it doesn't tell you what to do about it. It doesn't assign an owner. It doesn't track whether anyone acted. It doesn't catch the same problem when it shows up again next month. It just sits there, displaying information that the team already knew from standing on the floor.
The Visibility Trap
Here's the assumption behind most manufacturing analytics investments: if we make the data visible, people will act on it. This assumption is wrong.
Visibility is necessary but not sufficient. The plant manager can see that Line 2 had 6 hours of unplanned downtime last week. What then? They mention it in the morning meeting. Someone says they'll look into it. The meeting moves on. Next week, Line 2 has 5 hours of unplanned downtime. Progress? Regression? Nobody knows because there's no structured follow-through.
The dashboard did its job — it showed the data. But showing data and creating action are two completely different functions, and most plants have invested heavily in the first while having zero infrastructure for the second.
Dashboards vs. Operating Systems
A dashboard answers: "What happened?"
An operating system answers: "What do we do about it, who's responsible, did they do it, did it work, and is the problem staying fixed?"
The difference is the workflow after the data. A dashboard is passive — it presents and waits for a human to decide what to do. An operating system is active — it takes a signal, guides a structured response, assigns ownership, tracks execution, verifies results, and monitors for recurrence.
Think about what a production team actually needs when they get off a bad shift:
- Not a chart showing it was bad — they were there, they know it was bad
- A structured way to document what happened (facts, not theories)
- A guided process for figuring out why (root cause, not first guess)
- A specific corrective action with a name and a date on it
- A reminder system that follows up
- A way to prove the fix worked — or catch it when it didn't
No dashboard provides any of that. Dashboards provide the first step — the signal — and then leave the team on their own for the other five steps. That's why the same problems cycle through the same Pareto charts month after month.
What to Build Instead
If I were starting over at any plant I've worked in, I wouldn't build a dashboard first. I'd build the incident response workflow. Get the structured capture right — fact vs. inference, guided root cause, owned actions. Then add the MES signal detection on top, feeding events into the workflow automatically.
The dashboard comes last, not first. And when it does come, it doesn't show OEE trend lines — it shows open action items, recurrence rates, training coverage gaps, and proof-of-fix summaries. It becomes a management tool for the operating system, not a substitute for one.
The data was never the bottleneck. The system for acting on it was.
